Define the document’s job

An invoice, application or supplier form is usually part of a larger process. Identify the output your team actually needs: a reviewed record, a completeness decision or a draft for another person. That destination determines which fields matter and which errors would be costly. Avoid extracting everything simply because a model can produce a large JSON object.

Use representative samples

Include different layouts, scan quality, missing values and unusual cases. Separate development examples from the material used to evaluate the system. Record the expected fields and the evidence for each answer. A test set made only from clean, familiar documents can hide the review effort that appears in everyday use.

Validate beyond the model output

Check required fields, formats, internal consistency and business rules. For an invoice, that may include totals and duplicate indicators; for another document, it may be an identifier or a missing signature field. A model’s confident wording is not a validation rule. Keep the original document available so a reviewer can inspect the source.

Design a useful exception queue

A reviewer should see what needs attention and why. Highlight the relevant region or source text, show proposed values and make corrections straightforward. Distinguish a missing field from a conflicting value or a downstream integration problem. Collect the outcome of review so the team can understand recurring failure patterns and improve the process.

Protect the destination system

Approved data should be written through the appropriate interface, with controls for duplicates, retries and partial failure. Track status across the workflow. If a system accepts a record but the response is lost, retrying blindly may create a second one. The integration needs a way to reconcile the actual outcome.

Measure the complete process

Field-level accuracy helps identify where extraction is weak. Review time, exception volume, duplicate rate and correctly created records show how the workflow performs. A tool that extracts quickly but creates substantial checking work may not improve the overall process. Compare like-for-like documents and preserve the difference between automated and reviewed outcomes.

Start with one document family

Choose a recurring type with a clear destination and an available process owner. Agree the required fields, representative test material, validation rules and review path. Build the complete loop before broadening the range of documents. That gives the team practical evidence about both the model and the operational work around it.
